The first strategy employed by Cohen would be to IDENTIFY the overall concept and rationale for the change, outlining the benefits and pitfalls that can occur as we have mentioned previously.
Next step would be to LEARN more about how others are using self-managed teams like field trips to organizations who have successfully implemented SMT.
Cohen can then decide whether to proceed or not to. Depending on the current economic climate and quality of manpower to pull off the implementation of SMT. The key is to also know WHEN is the time which is most feasible.
Next we will then proceed to educate our workforce, especially those who will potentially be affected by the change. Getting them mentally prepared for what is to be coming next.
They need to understand why the management is unhappy with the previous system and the vision in the future.
Special attention have to be given to managers who may well be the ones who will be affected the most.
Next we will create a self-managed team TASKFORCE. This taskforce comprises of individuals from all levels and departments of C&S.
The taskforce will be responsible for planning, implementing, and evaluating this effort.
First in the planning phase, the task force needs to describe the specific responsibilities of each team and the role of team facilitators who will mentor and support the self-managed team structure.
Next, we will need to assess the organizational system. Adminstrative staff can no longer look for a particular person who is in charge in a particular job role as now the responsibilities are delegated to the SMTs. Organization structure have to redesign to be more in sync and support SMTs.
Next, after planning for training, organizational systems redesign, time, resources etc
One important step is to consider options like pilot teams or phased-in conversion. Pilot teams are like what they have did in the past. 5 staff members will actually try out SMT. In this pilot team probably can have more people. Like 100 people to test out the effects of SMT. If it is successful on a larger scale, can proceed with a all-out transformation.
In a Phase-in Conversion, groups of SMTs onced trained and understands well enough their job specifications and responsibilities will be implemented in phases, different batchs of SMT will be introduced. Since there will be different phases, that also means that there will be other workers also working via the old processes. The day to day work would be disrupted to a lesser extent, future more, admist any problems, there is always the old system to fall back on while they try to resolve the problems that may arise with a SMT system.
In the implementation stage would basically be executing what the task force
